There comes a moment in almost every business when IT ceases to be a behind-the-scenes matter and starts dictating the business. A server that fails during accounts closing week. A team that has grown from twelve to forty people and is still sharing files the way they did when there were twelve. An international client demanding proof that data is protected — and no one knows how to answer.
That's when the question arises: do we need IT consultancy? And immediately after, another, more uncomfortable one: what is that, exactly, and how much does it cost?
IT consultancy
IT consultancy is looking at technology from the perspective of business objectives, rather than from the equipment. It sounds like a subtle distinction, and it isn't.
A technician solves the problem presented to them: the laptop doesn't turn on, the email doesn't sync. A consultant asks another question — why did this happen, how often does it happen, how much does it cost each time, and what would need to change for it to stop happening.
In practice, it covers four fronts: diagnosis of what exists and of what represents risk; architecture and script, with the correct order of interventions; risk management and continuity, including the calculation of how much an hour of downtime costs; and compliance, to respond to GDPR, audits and client requirements before they are urgently requested.
The most common symptom of a lack of consultancy. Companies paying for licences that nobody has used for two years and, at the same time, running without any tested backup. The two things almost always appear in the same diagnosis.

Consultancy, assistance and managed services
In the Portuguese market, the three are often sold under the same name. It is worth separating them.
- IT support — reactive and operational. There is a problem, the problem is solved.
- Managed services — the continuous and preventative version: monitoring, maintenance, updates and security, with defined service levels.
- Consultancy — strategic and punctual. It is not about keeping the system functioning; it is about deciding what system the company should have.
They complement each other. A company can have good customer support and still make poor investment decisions, because nobody looks at the bigger picture.
When it makes sense to hire
It is not always. There are four situations where the return is clear.
Rapid growth. Infrastructure that serves twenty people rarely serves sixty. The breaking point arrives without warning and almost always at the worst possible moment.
Before a major investment. Buying servers, migrating to the cloud, changing premises. An office move is the clearest case: it is the only time you can rethink the network from scratch with no additional construction costs. Who is dealing with the office network installation at the eleventh hour he ends up living with a compromise.
Repeated incidents. If the same thing fails several times a month, the problem isn't the failure — it's the root cause that nobody looked for.
External demands. A client asking for security evidence, an insurance policy requiring controls, a public tender. Here, consultancy is the difference between being able to bid and not being able to.
And when it doesn't make sense: if the company already knows what to do and just doesn't have anyone to do it, what is lacking is operational capacity. That is sorted out with managed IT services, not with a report.
External or in-house team?
An internal team has an irreplaceable advantage: it knows the business from the inside. On the other hand, it is expensive in terms of critical mass — two people are not enough to cover networks, security, systems, cloud and telephony in depth.
External consultancy brings the opposite: specialisation that is impossible to maintain internally and the experience of having seen dozens of companies with the same problem. In return, it needs time to understand the context.
In most medium-sized Portuguese companies, what works is the mixed model — one or two internal people for day-to-day operations, with an external partner for specialisation, peaks in workload and an overall vision.
How much is it
There are four hiring models, and the choice between them matters more than the hourly rate:
- Project closed — fixed scope and price. The most predictable when the objective is clear.
- Bank of hours — good for ad-hoc monitoring; the risk is getting bogged down in operational tasks.
- Monitoring fee — monthly fee for a defined tier. It's what best aligns long-term interests.
- Integrated into managed services — best value for money for those who are already hiring support.
What weighs most on the price isn't the number of stations. It is the required level of availability. A company that can afford two hours of downtime costs much less to service than one that cannot afford ten minutes of downtime — which is why the service levels must be discussed before the price, not after.
Quotes well below market rate usually mean a much narrower scope than the buyer thinks. The comparison is only fair when all three describe the same work.
How to choose a partner
Five questions that any company can ask without being technical:
- Do they ask to see before proposing? Whoever presents a solution before understanding the context is just selling from a catalogue.
- Could you explain it without jargon? If the technical decision cannot be explained in business language, there is a problem.
- What happens if the recommendation goes wrong? The response reveals more than any certification.
- Do you work with companies of the same size? Those who serve multinationals tend to over-engineer for an SME.
- Who is going to do the work? It is not always the person who presents the proposal.
It is a sign of good work: at the end of three months there must be a diagnosis readable by management, a plan with priorities e concrete improvements already carried out. If only the document exists, something has gone wrong.
A chat before making a decision
Whether you’re tackling a specific problem, planning a move or simply looking for a second opinion, we always start in the same way: by understanding your situation before making any suggestions. No obligation, no jargon and no catalogues.
FAQ — Frequently Asked Questions
What is the difference between IT consultancy and IT support?
Support fixes the problem that appears, whereas consultancy looks for the cause and decides what infrastructure the company should have. They are complementary services with different goals.
When is it worth hiring IT consultancy?
There are four moments when it pays off: rapid growth, before a major investment, repeated incidents and external requirements from customers or audits. In these situations, deciding the infrastructure well avoids greater costs later.
Which IT model works best for a Portuguese SME?
The mixed model gives the best results for most Portuguese SMEs: an internal person who knows the ground and an external partner with specialist expertise. It combines in-house knowledge with deep technical competence.
What does the price of IT consultancy depend on?
The price depends more on the level of availability required than on the number of workstations. The greater the continuity requirement, the more complete the infrastructure must be and the larger the investment.
